How We Work — Axesris: Four Phases, Every Engagement
Four defined phases. Specific deliverables. No open-ended retainers.
Our engagements follow a deliberate sequence. Each phase has a clear purpose, a specific output, and a checkpoint before we move forward. Nothing is open-ended.
Most consultants sell retainers and fill the hours. We sell outcomes. That means every phase produces something tangible you can use — not slide decks, but decisions made and systems documented.
Discovery — Weeks 1–2
We start by understanding your practice completely. Marketing performance, sales process, operations, financials, team structure, service mix, patient acquisition, competitive landscape, and your personal vision for the business. This isn't intake paperwork — it is the foundation of everything that follows, and we take it seriously.
What we look at goes deeper than most firms get. We are not reviewing marketing metrics and calling it an operational audit. We go into the clinical, operational, technology, and financial layers of the practice — the ones most firms never reach — because that is where the actual problems live. After eight years operating inside this industry, we know what a healthy practice looks like and we know exactly where to find what is not working.
- Practice diagnostic interview (founder + key team)
- Financial and operational data review
- Market and competitive landscape assessment
- Written Discovery Summary
Diagnosis — Weeks 3–4
We identify the constraints holding your growth back and the advantages you're not fully using — across marketing, sales, operations, and financial management. Most practices already have the raw material for something exceptional. The problem is usually a gap between what is possible and what is being executed. We find that gap precisely.
- Constraint and leverage analysis
- Revenue leakage identification
- Operational efficiency gaps
- Written Diagnostic Report with prioritized findings
The findings are what drive the engagement forward. We do not have to sell the solution. The problem sells it.
Strategy — Weeks 5–8
We develop a prioritized plan with clear decisions, timelines, and accountability. No ambiguity about what needs to happen, in what order, or why. You leave this phase with a document you can actually execute against — something your team understands and owns.
- Action plan with owners and milestones
- Financial model with growth scenarios
- Prioritized initiative roadmap (near-term, 6-month, 12-month)
- Team communication plan for changes
Implementation Support — Weeks 9–12+
Strategy without execution is a document. We stay involved through implementation — available for the decisions that come up, accountable for the outcomes we committed to. This phase is about making sure the plan actually lands.
Every engagement is built around the people already inside the practice. We do not come in to restructure teams or replace staff. We come in to give them better tools, clearer processes, and the training to operate inside both confidently. The practices that get the most from an Axesris engagement are the ones where the existing team — the treatment coordinators, the front desk, the manager — walks out of it more capable than they walked in. That is the outcome we design toward. Not a new team. A better one.
- Weekly check-in calls with founder
- Decision support as execution questions arise
- Milestone reviews throughout the engagement
- End-of-engagement performance report
What working together actually looks like.
Engagements follow a defined sprint structure with clear deliverables at every phase. Most clients continue beyond the initial engagement — once the foundation is in place, the next priority becomes clear and we're already calibrated to the practice.
We work with a small number of practices at a time. This isn't modesty — it is the only way to do the work properly. You will have direct access to the person you hired, not an account manager.
How much time will this take from me?
Expect 2–4 hours per week during the discovery and strategy phases, then about 1 hour per week during implementation. We design for founders who are still running their practice, not ones who can step away.
Do you work with practices outside my region?
Yes. The majority of our engagement work is remote. For initial discovery, an on-site visit is valuable but not required for every situation.
What size practice is the right fit?
We work with single-location practices through multi-site groups. The engagement design adjusts to the complexity of your situation.
What happens at the end of an engagement?
We assess together. Some clients continue with a lighter-touch advisory relationship. Others engage us for the next priority initiative. Some finish the work and are done — that outcome is equally valid.
"You'll leave every phase knowing exactly what needs to happen, who owns it, and how you'll know it's working."
